A Gantt chart is a bar-style tool for project schedule management. It graphically shows the start and end of each task's schedule, so the whole schedule can be seen at a glance. It can also show the relationships between tasks (activities).
Milestone
A milestone marks an important point in a project schedule, such as the completion of a phase, the completion of a key deliverable, or a decision point. Because a milestone represents completion, its duration is 0, so assigning resources to it does not increase effort.
The types of milestones used in projects are as follows.
- Decision point
- A point at which a decision with a significant impact on the project is made.
- Target point
- When a task runs for a relatively long time, judging its intermediate progress is not easy. In this case, milestones are set so that a certain amount of progress is recognized when part of the deliverable is completed partway through the task. Because such milestones are for managing task progress in finer detail, they are sometimes called inch pebbles (small pebbles).
- Not only tasks but also the target points at which parent tasks are completed are set as milestones. When a parent task has process phases defined, it is common to set a milestone at the completion of each phase.
- Deadline
- A point in the schedule that is specified in the contract and must be met. Points promised to the customer, such as the first launch or the delivery of interim deliverables, are defined as milestones.
- Completion date of external deliverables
- Tasks handled externally rather than by the project team cannot be defined in the WBS. Because external work will affect other tasks in the project, it must be represented in the WBS. In this case, it is common not to represent it as a task with a duration, but to manage only the point at which it is completed and delivered to the project as a milestone.
- Event
- An official project event, such as a meeting or conference. An event cannot have a duration of 0, but when it is relatively short compared to other tasks (e.g., around 2–3 hours), its duration is sometimes ignored and it is set as a milestone.
- Project end date
- The project end date is usually managed by attaching a "finish on" constraint to the date. Following the dependencies of any task in the project should eventually end at the project's end. Otherwise, there may be tasks that finish later than the end.
